Capture every idea before you score anything. Scoring as you go anchors the whole session to whatever was mentioned first.
Score Confidence honestly
This is where teams flatter themselves. If the only evidence is that it sounds sensible, that is a 3, not a 7.
Act on the bottleneck
A low score is not a rejection. It is an instruction. Test the assumption, or cut the scope, then score it again.
Questions about ICE scoring
What is an ICE score?
An ICE score rates an idea on three things, each from 1 to 10: Impact, Confidence and Ease. You multiply the three together, so the score runs from 1 to 1000. It gives you one number you can sort a list of ideas by.
How do you calculate an ICE score?
ICE Score equals Impact multiplied by Confidence multiplied by Ease. An idea scored 8 for Impact, 9 for Confidence and 9 for Ease gives 8 x 9 x 9, which is 648 out of a possible 1000.
Why multiply the scores instead of averaging them?
Multiplying makes one weak dimension drag the whole idea down, which is what happens in real life. An idea that could change your business but rests entirely on guesswork is not a safe first move, and multiplying makes that obvious. Averaging would quietly hide it.
What counts as a good ICE score?
There is no universal pass mark, because scoring is relative to your own list. What matters is the ranking, not the absolute number. In practice anything above 500 is usually a strong candidate, and anything under 150 is worth rescoping or dropping.
What is a bottleneck in the ICE framework?
The bottleneck is the lowest of the three scores for an idea. It tells you what to fix. Low Confidence means test the assumption. Low Ease means cut the scope. Low Impact means ask whether the idea is worth doing at all.
